sigmasmile

Shift the practice, raise the standard.

We embed inside dental practices to eliminate waste, streamline workflows, and unlock sustainable growth, powered by Lean Six Sigma and AI.

Every engagement is built around
your practice, not a template.

We get into the detail: mapping processes, identifying root causes, and delivering change that holds.

A 5-step path to real change.

Each engagement follows the same disciplined sequence — calibrated to your practice, never templated.

01

Current State Analysis

We get under the bonnet of your operation: reviewing reports, financials, your supplier service and workflows to understand exactly how your practice runs and where time and money are being lost.

02

Prioritise

We identify which processes are causing the most drag and cost, and rank the changes that will deliver the greatest return; so you know exactly where to focus first.

03

Future State Design

We design what your operation should look like. Using Lean principles, AI, new processes, policies and supplier options, we map a clear path forward: quantifying the benefits, highlighting where revenue is leaking, and ensuring every improvement is built around full compliance.

04

Implement & Embed

We deliver the right solutions for your practice: whether that's AI tools, technology, process changes, policy updates or supplier switches. We work with your team to ensure every change is adopted and embedded, not just handed over. Ongoing support is available if you need it.

05

Measurable Results Guaranteed

Every solution we deliver is tied to measurable outcomes. We track the impact, report on the gains, and back our work with a money-back guarantee. If you don't see results, you don't pay. Simple as that.

Why practices choose sigmasmile

Most consultants bring a framework. We bring that too, but we also bring years of experience inside dental practices, understanding the clinical realities, the operational pressures, and exactly what it takes to make change stick in this environment.

01

Inside knowledge. Outside expertise.

We understand the clinical pressures, the patient flow, the compliance obligations and the operational realities, which means we know exactly where the friction is and how to fix it.

02

A methodology the dental sector hasn't seen before.

Lean Six Sigma is the gold standard in healthcare, legal and finance, but it's barely touched dentistry. We bring this structured, data-driven discipline to your practice for the first time, replacing guesswork with proven frameworks that eliminate waste and drive consistent performance.

03

AI that actually fits your practice.

Not every AI tool is built for dentistry, and the wrong one costs you time and money. We identify, test and implement the right solutions for your specific workflows, ensuring technology works for your team, not against it.

04

Clear ROI. No fluff.

Every engagement is measured against real outcomes: revenue recovered, time saved, capacity unlocked. Before we start, you'll know what success looks like. After we finish, you'll be able to see it. And if you don't, you don't pay.

Ravinder

Ravinder

Founder & Director

I'm a Lean Six Sigma Black Belt with 15 years of experience delivering operational transformation across complex, regulated environments — and I've spent the last several years applying that discipline specifically to dental practices.

That combination is rare. I understand the clinical side — patient flow, CQC obligations, treatment planning pressures — and I understand the operational side — staffing, procurement, billing, compliance, and the systems underneath it all. That dual perspective is what makes the work land.

Before founding SigmaSmile, I led large-scale transformation programmes across professional services and corporate functions. I've seen what structured problem-solving can do when it's applied with rigour — and I built SigmaSmile to bring that same standard to an industry that's never had it.

Recently, working with a multi-site private dental group with a multi-million pound turnover, I mapped end-to-end workflows across procurement, bookkeeping and compliance — identifying significant manual overhead that was quietly absorbing resource and revenue. By redesigning those processes and integrating the right AI and automation tools, we freed up substantial operational capacity and reduced dependency on costly manual functions. The same engagement surfaced compliance gaps that, left unaddressed, carried real regulatory risk.

If your practice is growing but feeling the strain, or you know something isn't working but can't pinpoint what — that's exactly where I come in.

AI & Technology

The engine underpinning every pillar.

Already using AI tools? Most practices are — but using a tool and having a structured methodology are different things. Applying technology to an unmapped process automates inefficiency rather than eliminating it. We map and measure every process first, so when technology is introduced it solves a defined problem with a trackable outcome.

A process every practice runs every month.

Here’s where the time actually goes. Lean Six Sigma maps every step, measures the time, and finds exactly where the process breaks down.

The Real Cost of Broken Processes

Most dental practices are losing time and money daily without realising it. No dental school teaches operational excellence, so avoidable waste quietly builds up and starts to feel normal. Lean Six Sigma makes it visible — and fixable.

Chair time lost to poor handoffs

A clinical chair idle for just 15 minutes between patients across 4 surgeries costs thousands per month. Without mapping the handoff, you’ll never see it — let alone fix it.

Manual admin done multiple times

Patient details entered into one system, then another. Associate pay calculated on spreadsheets, disputed, recalculated. Time your team could spend on patient care. Or getting home on time.

Billing gaps and unrecovered revenue

Outstanding balances, incorrect treatment codes, missed charges. Without a clear billing process, money falls through the gaps — often undetected for months, sometimes never recovered.

Patients not booked in for their next appointment

No clear ownership of the follow-up process means patients leave without their next visit confirmed — and no one follows up. Revenue is lost, and so is the relationship with the patient.

Fix the process first. Then automate it.

Same problem. Two approaches. Only one works.

Both paths end with AI. The difference is that the right path fixes the strategy first. AI applied to a broken process just automates the failure — faster, and at greater cost.

The framework

The Framework

Every SigmaSmile engagement follows DMAIC — a five-phase problem-solving process that produces permanent improvements, not temporary fixes. Each phase is grounded in your practice’s actual data, not assumptions.

D
Define

Agree on exactly what the problem is and what success looks like.

“Associate pay takes a full week and still results in disputes.”

M
Measure

Gather real data on times, errors and costs — not gut feeling.

Map each pay step, time it, find the 3% efficiency score.

A
Analyse

Find root causes — not symptoms everyone has learned to live with.

No integration between systems — that’s why rework keeps happening.

I
Improve

Targeted fixes — tested and piloted with your team before rollout.

Single standardised pay report replaces diary cross-reference entirely.

C
Control

Build systems so improvements stick and teams don’t relapse.

Monthly pay run now takes 90 min, not 5 days. No disputes.

↑ Each phase builds on the last. AI or technology isn’t introduced until after the Improve phase — once the root cause is understood and the fix is validated.

6 Things Lean Six Sigma Actually Delivers

In plain language, no jargon — just what changes inside your practice.

01

Better patient experience — without adding headcount

Shorter waits. Clearer communication. Consistent follow-up. It happens automatically when the operation runs well — no extra initiative needed.

02

Revenue you didn’t know you were losing

Billing gaps. Unbilled treatments. Patients not booked in for follow-up. LSS finds them — and stops them coming back.

03

A team that knows exactly what good looks like

Agreed standards cut mistakes and reduce daily stress. Less reinvention. Easier to do the job well.

04

CQC compliance — built in, not bolted on

Audit trails and accountability become daily habits. When an inspection comes, you’re confident — not scrambling.

05

Grow without replicating your problems

Operational chaos scales with you if you don’t fix it first. Solid process foundations mean every new site starts clean.

06

The right foundation for AI

AI needs clean, stable processes to work. LSS builds exactly that — so when you invest in technology, it amplifies what’s working, not what isn’t.

Recognised by UK dentistry’s leading clinical bodies.

Lean Six Sigma isn’t borrowed from manufacturing. Dental research now confirms it’s a natural fit for how modern practices actually work.

Journal  ·  Royal College of Surgeons of England  ·  2025

Faculty Dental Journal

Lean Six Sigma has been referenced in peer-reviewed dental literature published by the RCS England Faculty Dental Journal. LSS is now recognised not as a manufacturing tool borrowed awkwardly — but as a natural fit for the clinical and administrative complexity of modern dental practice.

Two disciplines.
One operating system.

Speed plus precision. Waste elimination plus zero defects. Together, they form the most powerful operational framework ever developed — and the methodology at the heart of every sigmasmile engagement.

Speed & Flow

Lean

A philosophy and a set of tools built around one central idea: eliminate everything that doesn't add value for the customer. Every step in a process is either adding value — or it's waste.

Born on the factory floor of Toyota in post-war Japan, Lean transformed manufacturing globally and spread into healthcare, finance and beyond. In a dental practice, waste looks like patients waiting, staff rekeying data, supplies over-ordered, appointment gaps, compliance tasks done twice. Lean surfaces all of it.

Σ
Quality & Precision

Six Sigma

A data-driven methodology for eliminating defects and reducing variation in any process. Developed at Motorola in the 1980s and weaponised by GE under Jack Welch in the 1990s, it uses statistical analysis to find the root cause — not just the symptom.

A Six Sigma process produces fewer than 3.4 defects per million opportunities — near-perfect performance. In dentistry, a “defect” might be a missed appointment, a billing error, a compliance gap, or a patient who doesn't return. Six Sigma fixes it at the root.

The Synergy

Lean Six Sigma

Combines the speed and waste-elimination of Lean with the precision and data rigour of Six Sigma. The result is faster, leaner, more consistent operations — with measurable outcomes at every stage.

It is the gold standard for operational excellence in healthcare, legal services and finance. We bring it to dentistry.

Born on the factory floor.
Proven across the world.

Lean Six Sigma didn't emerge from a business school. It was forged under pressure — by engineers who had to rebuild Japanese manufacturing from the ground up, and by corporations that needed to eliminate billions in waste at scale.

  1. 1950s

    Toyota — Lean

Taiichi Ohno and Eiji Toyoda develop a system built on eliminating waste (muda), just-in-time production, and continuous improvement (kaizen). Toyota becomes the benchmark for operational excellence worldwide.

  2. 1986

    Motorola — Six Sigma

Bill Smith at Motorola formalises Six Sigma to tackle quality defects in manufacturing. Motorola saves over $16 billion in the following decade. The methodology wins the Malcolm Baldrige National Quality Award.

  3. 1995

    General Electric — Six Sigma

GE's CEO Jack Welch mandates Six Sigma across every business unit. GE reports over $10 billion in savings within five years. It becomes the most famous corporate transformation in history.

  4. 2000s

    NHS — Lean Six Sigma

Lean Six Sigma moves into hospitals, financial services and the public sector. The NHS introduces Lean to reduce waiting times, cut errors and improve patient outcomes across the UK.

  5. Now

    Dentistry — The future

Every major sector has adopted Lean Six Sigma. Dentistry — with its complex patient flows, compliance obligations, multi-site operations and revenue pressures — has not. Until now.
